Lower Unit Won't Come Out of Gear

Took the boat on a little excursion today - ran around and fished for a couple of hours. Head back to the landing and as I'm coming up to the dock I go to put the motor in neutral - won't go. I cut the ignition, but the boat still took a pretty good lick on the dock. When I got home I pulled the control cable to make sure it wasn't a control box or cable problem (wish it would have been)....working the shift lever (on the motor) by hand the lower unit will almost go into neutral, but won't hit reverse at all. Controls are Merc Commander 3000 - any thoughts on how bad this could be? It's a '85 2:1 gearcase...
Didn't make any noise - was running a pretty good chop at about 5500 prior to idling toward the dock at about 1000 rpms.

First thing ya need to do is drain the oil and see if ya have any metal or water.

    Drain

Planning to do that tomorrow...got back too late this evening to mess with it.
Looks like I might have a hell of an expensive paper weight.
