View Full Version : Fountain 12-Meter Outboard Conversion (lots of pics)

A few months back I drove up to Maryland, picked up a 1989 Fountain 12-Meter. She already had the motors and drives removed and was in the condition i was looking for. Stringers, bulkheads, transom, and deck are rock solid, hull has normal wear and tear but overall clean for her age. My plan is to gut the wiring, carpet, upholstery, remove the engine compartment bulkhead, extend the deck back to the transom, fill in the holes from the I/O's, hang a bracket and triple Verados. Cockpit will be left open with a bench seat across the transom, in floor storage where the engines used to sit, keeping the double bolster seat at the helm, planning on a aluminum tubular radar arch with bimini top. Dash will be all digital with 2 12 inch Simrads and Smartcraft, Bocatech switch panel. All carpet in the cabin will be removed and surfaces will be painted or gelcoated, a marine A/c system will be installed, and a self contained head.

Storage boxes glassed and gelcoated, deck bonded to stringers and glassed to the hull, and gelcoated the bilge and cabin. Began glassing the transom and gunnels. I used 3/4 marine ply for the deck and boxes, pre-soaked with resin, glassed the bottom side. Not pictured is a shelf glassed between the stringers for the batteries to sit on.

Got the gunnels primed and a couple coats of paint on, made boxes to cover the fuel/vent hoses. Started rigging the motors, and making harnesses for pumps/lights/trim tabs. Have battery cables ran, switches installed, power steering pump mounted, bilge pumps mounted, have the command modules and harnesses and key switches installed, dash panel is currently being made, hoping to have the boat in the water within 4 weeks

Cool project--The boat actually looks proportionate with the triple Vs on it:thumbsup:. That is right before they changed the mold and made the integrated swim platform. I had an 89' "one of the first with the platform built in". Its obvious that you are not a rookie but make sure that you study the bottom section of the transom and stringers really well for softness. You are one of few if they are all still dry....

I have a good friend that just had surveys done of 5 of them before he bought one and still had to pull the motors for minor structural repair access.

this was one of the last ones built if not the last one built without the platform. i climbed throughout the entire boat for 2 hours tapping all of the stringers and bulkheads i could access with a hammer, if she had any soft spots, i was gonna turn around and head back home. she ended up being rock solid and sounded good structurally. when i drilled the holes for the bracket, the wood was bone dry. she was fully refitted in 2002 which included new fuel tanks

What top speed are you hoping to achieve?

im hoping for 65 to 70 mph WOT, and comfortable cruise of 55. eventually she'll get tuned 350's and shooting for upper 70's then

Sealed the entire deck today with a layer of 1-1/2oz chopped mat, and put on the first coat of gelcoat. Waiting for dash panel to be made, and she'll be ready for a sea-trail. Getting close!

Awesome job so far.  Wish you had triple 300xs on that rig.  When you are doing the interior, please make sure you run it from top to the floor for a more finished look.  Cant wait until you splash!

Not many pics to update, hatches installed, rear bilge bulkhead made and test fit, bilge pumps and hoses installed, installed larger bilge pump discharge thru-hulls, ran fuel hoses, fuel sender wires, and removed the high speed water pickups so I could tap the end of it for a ball valve. Also installed the props and deck scuppers. Hoping to fire her up this week, and do a water test within 2 weeks

Got my temporary dash set up, wrapped the panel with some spare vinyl wrap we had laying around. all thats left is to prime the fuel system, hook up steering hoses, program the command modules, and install the bolster seats. hoping to be in the water late next weekend,

She runs! Got fuel system plumbed and primed, and all 3 motors start and run but have shift faults, gotta have the command modules programmed for my levers. steering hoses and bulkhead fittings came in this week. hoping to sea trial on tuesday

Sea trial didn't go as well as I hoped, many bugs to work out with the motors. Motors aren't turning up rpm. Port 4400 rpm, Center 3900 rpm, Starboard 4700 rpm. None of the alternators are putting out power. She was a rocket out of the hole and jumped right up to 47 mph with a ton of throttle left at 4500 rpm. Even on 2 motors it still was fast out of the hole and did 46 mph with more throttle left.

i have since pulled the injectors, soaked them in the cleaner for 48 hours, cleaned the FSM's, cleaned screens on fuel pumps in FSM's, replaced the alternators, did cylinder drop test found 1 weak coil. gonna do another sea trial on tuesday

Well guys, I ran out of time to get it in the water and work the bugs out by my deadline. I'm stepping away from the boat putting it on the back burner for a couple months, taking a break....

on the first sea trial the motors ran like absolute crap. Did some work, they ran much better for about 45 minutes was able to run all 3 motors up to 57 mph @ 5500 rpm with plenty of throttle left. At 50+ mph the hull felt great. Once I got over 5500 rpm motors went into guardian for throttle lever faults. Starboard throws a shift fault.... at 41mph getting 1.4 mpg

You've really been putting in some hours getting the boat ready.Good job so far! I like the way you did the cabin and the cockpit. Keep it simple and easy to clean. Good luck with the Vrods, sounds like you know what your doing.

ive owned the boat since the beginning of February, took me about 2 weeks working on it after work to fully strip it, took it to a friends shop for him to do the transom. picked it up the weekend after 4th of july and worked on it every day i was off, and every night after work to get it to this point. I met my goal to have it in the water by the end of august which in the short amount of time working about 90% solo, and lack of parts availability because of covid, is quite a huge feat. I just hoped to have the bugs worked out by labor day weekend. ill get back at it once the temps drop a little bit, this heat has been killing me

Have parts on order to fix the running issues. Put the cover back on. Also had my decal guy make me a couple emblems. I may have my upholstery guy do the interior while I take a break. From working on it

...coming along nicely. i know how much work that all is, especially by yourself. don't forget all the chicken handles for everyone in that cockpit. size & placement, designed into & out of the upholstery, they are a neccessity. boat should really scoot when you dial it in.

Well after a month and a half break, I dug into the boat a little today. Replaced the potentiometers in the throttles, fixed the throttle faults. Pulled and cleaned the fuel pressure regulators, they had a ton of crap in them. Replaced the thermostat and water pressure sensor on the center motor. Port and starboard motors run great now, center motor is still starving for fuel. Gonna run on a portable tank to isolate it and try again

Seems like each time I run it I have some kind of progress, into the 60's with full fuel, responds really well to trim, outer motor height seem perfect, center motor seems like it can come up a couple holes. Will figure that out once I get the bugs worked out of the motors

Well, after swapping parts from center motor to port motor all week and testing, the center motor runs better and the problem never followed to the other motor. https://www.thehulltruth.com/images/smilies/confused.gif Currently turning between 5950 and 6150 on port and starboard and 5750 to 5950 on center on flat water. Center motor is buried on engine height, port and starboard have room to go up. next is raise the engines up and run it again... only fault is a shift switch on starboard motor. My plan is to get these motors running nice and put them back on the market and look for a set of 300's or 350's

Squeezed a little more speed out, half tank of fuel, 3 people, 2 yeti coolers full of food and drinks, 3 suitcases. Put 142 miles on her in a day and a half and she ran great. A little dissapointed they started the fun run 30 minutes early and we missed out on the helicopter shots, she was eating up the chop.... Picking up jack plates on Tuesday, hopefully get a couple more MPH out of it.

Such a great idea, the cockpit can double in size with the conversion. A interior place could set up a nice wrap around bench in the back and a small sunpad.

i got up to 63 mph, my buddy had it up to 68 once he got the center motor running issue figured out and raised the motors 2 holes

Impressive project- I have a question maybe you or someone else can answer- about the swim platform, transom bracket, I see many of the i/o to twin outboard conversion use a swim platform, giving a long setback…why are these swim platforms used instead of two traditional hydraulic jack plates?


A few months back I drove up to Maryland, picked up a 1989 Fountain 12-Meter. She already had the motors and drives removed and was in the condition i was looking for. Stringers, bulkheads, transom, and deck are rock solid, hull has normal wear and tear but overall clean for her age. My plan is to gut the wiring, carpet, upholstery, remove the engine compartment bulkhead, extend the deck back to the transom, fill in the holes from the I/O's, hang a bracket and triple Verados. Cockpit will be left open with a bench seat across the transom, in floor storage where the engines used to sit, keeping the double bolster seat at the helm, planning on a aluminum tubular radar arch with bimini top. Dash will be all digital with 2 12 inch Simrads and Smartcraft, Bocatech switch panel. All carpet in the cabin will be removed and surfaces will be painted or gelcoated, a marine A/c system will be installed, and a self contained head.

Storage boxes glassed and gelcoated, deck bonded to stringers and glassed to the hull, and gelcoated the bilge and cabin. Began glassing the transom and gunnels. I used 3/4 marine ply for the deck and boxes, pre-soaked with resin, glassed the bottom side. Not pictured is a shelf glassed between the stringers for the batteries to sit on.

Got the gunnels primed and a couple coats of paint on, made boxes to cover the fuel/vent hoses. Started rigging the motors, and making harnesses for pumps/lights/trim tabs. Have battery cables ran, switches installed, power steering pump mounted, bilge pumps mounted, have the command modules and harnesses and key switches installed, dash panel is currently being made, hoping to have the boat in the water within 4 weeks

Simply put, the sealed swim platform adds some flotation to assist supporting the added weight hanging off the stern. Also less turbulence at the lower units aide in getting on plane.

Wouldn't individual jackplates do the same thing except for adding buoyancy? Although seems like the i/o conversions Ive seen have an extreme setback of roughly 2 feet and your typical jackplate is a foot, does the i/o conversions need that extreem of a setback to get the lower units in good water? Would it also have anything to do with making sure the engines are at the same exact height as I havent seen swim platforms with hydrualic jackplates on them

I can’t definitively answer your question, my experience is from long ago when I put that platform on my triple engine Sonic and it replaced the old style “pipe” Gil brackets.

The added flotation of a full bracket/platform is a big part (huge impact at rest/anchor) but I really like the side to side rigidity added also.

Ive restored two Sonic OBs w/twin Gil tube brackets and both transoms were seriously bowed out/aft due to those.
Honestly, most cones from poor/no engineering of changing an IO hull to OB.

The difference in internal loading (lack of design change) is huge!
This is particularly true on the 24’ Sonic OBs.

besides the added flotation, one of the main reasons for so much more setback is to be able to trim the motors fully up without the cowling hitting the transom, most outboards need 23 inches of setback to clear the transom. as far as the swim platform goes, you have to look at location, we live in florida, we can swim/dive almost year round, the swim platform is a necessity for us.
