It's hard to imagine that the transom is high enough that a 25" motor would be right. You should stick to a 20" motor.

do you think my X dim will be to high with a 20 and not get enough bite?

...only if you plan on making a ski boat out of it.
With an outboard, you do things a little differently than in the stern drive world...

Agree with Pyro. Us outboard guys don't think in X dimension. An X dimension for a stern drive is a fixed propshaft height. On a performance outboard we mount the motors on jackplates that adjust the propshaft height. On that Baja I would get a hydraulic plate that will have 6" of verticle adjustment witht he push of a switch. With a 20" shaft motor you will have plenty of adjustment for skiing and high speed running.

I've seen several of these OB's with the factory-mounted Gil Brackets. I think the 25" puts the cavitation plate at the V. Maybe someone who has had one can let us know if I'm remembering this correctly.
A hydraulic jackplate would be good addition as well as you put it down for skiing and up for a little more speed.
