Hey i have a 1996 225 pro max with a 25 inch shaft and i need it to be 20 inch i dont no what i need can any one help thanks.

You'll need to do the following:

Remove the lower unit, and remove the spacer between the lower unit and the midsection.
The drive shaft needs to be removed and cut down or replaced with a 20-inch drive shaft. Eagle One Performance (http://www.eagleoneperformance.com) (850-769-9391) cuts and re-splines drive shafts - this is the most cost effective way to go.
Replace the shift rod or have it cut down for a 20-inch midsection. You'll need to remove the powerhead to remove the shift rod.
Remove the lower unit studs and replace them with the right size studs for a 20-inch midsection.Greg

Boat Racer since your motor is a 1996 it may have a 25" down housing with out the 5 " spacer between the gearcase and the down housing in which case you will have to go deeper much deeper you will be looking at almost total dissasembly ,powerhead, down housing from clamp bracket, exhaust adapter must be split to change down housing to a 20" its a good days work for an experinced nut twister;) ken Medendorp has done several for me cost a 100 plus mail 2 ways
